Incumbent advantage

Incumbent advantage is the head start that well-known brands get in AI answers. The platforms learn from what's been written, and they read what ranks, and both tend to be about the brands that are already big. So the leaders get named, which keeps them the leaders.

If you're the challenger in your market, this is the wall you're up against. It also tells you where to push.

Why the big names keep getting named

A model learns about brands from the text it was trained on. A brand that's been in reviews, news and forums for ten years shows up in far more of that text than one that launched last year.

When the platform searches the web before answering, the same thing happens again. The "best of" lists, review roundups and comparison pages it reads mostly name the brands their writers already know.

For example, ask for "the best coffee subscription in the UK" and the answer might name Kestrel Roasters, because Kestrel appears on nine of the ten pages the platform read. Fernhill Coffee might have better coffee and a better price, and still appear on only one.

How a challenger closes the gap

Your own website can only do so much here, because most of what the platforms read isn't yours. The work is mostly on other people's sites: getting onto the lists and reviews that name your competitors, earning press, and answering in the communities where your customers ask.

It also helps to aim where the incumbents are weak. A big brand is named for the broad question. A narrow, specific question, like "coffee subscription for oat milk drinkers," is where a smaller brand with a page that answers it exactly can win.

Visibility rank counts every brand the answers name, including ones you don't track, so you'll see who the platforms treat as the incumbents. The Gaps tab in Sources lists pages whose answers name your competitors but not you, which are the places to start.
